Unlocking Success: Building and Nurturing High-Performing Agile Teams
This article explores the characteristics, strategies, roles, frameworks, best practices, techniques, benefits, and maintenance of building a high-performing agile team.
The Characteristics of a High-Performing Agile Team
Building a high-performing agile team involves various key characteristics that contribute to its success. For instance, these teams engage in participative leadership, where all members have the opportunity to provide input and make decisions, fostering a sense of ownership and commitment among team members.
High-performing agile teams demonstrate the ability to work with urgency and focus, ensuring that they prioritize tasks effectively and deliver results efficiently. An example of this can be seen in a software development team where members collaborate closely to address urgent bug fixes or implement critical features in a timely manner, showcasing their commitment to achieving the team's goals. Moreover, these teams are characterized by their ability to manage conflict in a healthy manner, where disagreements are resolved constructively, leading to stronger relationships and increased productivity.
One of the essential characteristics of a high-performing agile team is the development and sharing of a high sense of morale. This involves creating a positive and motivating work environment where team members feel valued and supported, leading to higher levels of engagement and satisfaction. An example of this can be seen in a marketing team that celebrates individual and collective achievements, fostering a sense of pride and motivation among team members.
High-performing agile teams succeed or fail as a team, emphasizing the collective responsibility and accountability of all members for the team's outcomes. Another example is in a product development team, the success of a new product launch is attributed to the collaborative efforts of the entire team, highlighting the shared accountability and unity within the team.
Strategies for Building High-Performing Agile Teams
In the pursuit of building and nurturing high-performing agile teams, several strategies can be implemented to create an environment conducive to success. Establishing common values and a collaborative culture is crucial in ensuring that team members are aligned with the organization's mission and are committed to working together towards shared goals. An example of this can be seen in a research and development team where a culture of innovation, open communication, and knowledge sharing is fostered, leading to a cohesive and high-performing team.
Continuous mentoring and knowledge sharing play a pivotal role in developing the skills and capabilities of team members, enabling them to learn from each other and grow both personally and professionally. For instance, in a software development team, senior developers can mentor junior members, sharing their expertise and providing guidance to enhance the overall competency of the team.
Empowering the team with decision-making and ownership is another effective strategy for building high-performing agile teams. Actually, as a Scrum Master this could be the most important effort you could make to improve the team functionality. It takes courage to press this in a developing Agile organization at a leadership level. But decentralization of decision making is key and it all starts with ownership and accountability at the team level first to build that business trust. At a team level, this involves delegating authority and responsibility to team members, allowing them to take ownership of their work and make informed decisions.
Let me give another example. This could be seen in an operations team where team members are given the autonomy to identify and implement process improvements, leading to increased efficiency and a sense of empowerment.
Communicating the big picture and goal to increase engagement and ownership is essential in ensuring that team members understand the broader purpose of their work and are motivated to contribute to the achievement of organizational objectives. An example of this could be a project management team where the project's strategic impact and long-term goals are effectively communicated to all team members, fostering a sense of purpose and commitment to the project's success.
Agile Team Roles and Responsibilities
I know I discuss this at length on other articles. But I feel reviewing the roles and responsibilities within the team is important. In many organizations, these roles may have overlap or be combined with project management roles. It's important to know the fundamentals to understand where you stand and how that effects team performance.
In an agile team, the roles and responsibilities of the Scrum Master and the Product Owner are pivotal to the team's success. The Scrum Master plays a crucial role in facilitating the agile process and ensuring that the team adheres to agile principles and practices. Their responsibilities include removing obstacles that hinder the team's progress, coaching team members on agile methodologies, and facilitating key agile ceremonies such as sprint planning and retrospectives. I can give an example from my time as a Scrum Master. In a software development team I guided the team in adopting agile best practices, enabling them to deliver high-quality software within the stipulated time frames. Pretty simple concept. Agile is simple... not easy. More on the details of how I was able to achieve this in a later post.
On the other hand, the Product Owner is responsible for defining and prioritizing the product backlog, ensuring that the team delivers value to the customer with each iteration. Their close collaboration with stakeholders and the development team is essential in providing clarity on product requirements and making timely decisions. For instance, in a digital marketing team, the Product Owner collaborates with business stakeholders and the development team to prioritize marketing initiatives and ensure that customer-centric features are delivered in each sprint, driving customer satisfaction and business value.
Effective collaboration between team members and these roles is crucial for the seamless functioning of an agile team. This involves fostering an environment where the Scrum Master, Product Owner, and team members work closely together, leveraging their respective expertise and perspectives to drive the team towards its objectives.
The Scrum Master, Product Owner, and team members should collaborate transparently, ensuring that project requirements are clearly understood, and the team's progress is aligned with the project's goals. Promoting effective collaboration enhances communication, decision-making, and problem-solving within the team, ultimately leading to improved productivity and the successful delivery of high-quality outcomes.
Scrum and SAFe Frameworks' Impact
The Scrum and SAFe frameworks play a significant role in shaping the dynamics of high-performing agile teams and contributing to their success. The Scrum framework, with its emphasis on iterative and incremental development, empowers teams to deliver high-quality products while fostering adaptability to change.
Here is another example. In a software development team, the Scrum framework enables the team to respond to evolving customer needs by delivering product increments in short cycles, allowing for rapid feedback and continuous improvement. Alternately, the SAFe framework provides a scalable and structured approach to implementing agile practices across large enterprises, ensuring alignment, collaboration, and delivery excellence at the portfolio, program, and team levels. There are many, many SAFe based organizations today. This can be seen in a multinational organization like the financial institution I worked with, where the SAFe framework enables cross-functional teams in different geographic locations to collaborate effectively, synchronize their activities, and deliver cohesive solutions to customers, thereby contributing to the organization's overall success.
These frameworks contribute to building high-performing agile teams by providing a set of guiding principles and practices that promote collaboration, transparency, and continuous improvement. By adhering to the principles of the Scrum and SAFe frameworks, teams are able to embrace change, respond to customer feedback, and deliver value iteratively, leading to enhanced productivity and customer satisfaction. The structured ceremonies and artifacts prescribed by these frameworks, such as sprint planning, daily stand-ups, and retrospectives, enable teams to maintain focus, adapt to changing requirements, and continuously align their efforts with business objectives.
This integration of structured practices and adaptive methodologies empowers teams to thrive in dynamic and challenging environments, ultimately contributing to their high performance and the realization of organizational goals. Knowing the fundamentals is a great start to building a high-performance team. Practicing and learning iteratively is the key to continued improvement and success, Need help expanding your knowledge or does your organization need help on it's Agile journey?
Best Practices in Building High-Performing Agile Teams
In the pursuit of building high-performing agile teams, several best practices have been identified, which, when implemented, contribute to the team's success and effectiveness. One of these best practices is choosing the right team members, ensuring that the team comprises individuals who are not only skilled in their respective domains but also possess the motivation and commitment to collaborate effectively.
I have been giving examples throughout this article that are very general. Each one of these concepts will be discussed more in-depth in other posts. But I think a general example of this can be observed in a cross-functional agile team where members bring diverse skills and perspectives, allowing for comprehensive problem-solving and innovation. This is the type of team I belonged to 20 years back as a designer and developer on an XP team at a financial lead-gen company.
In addition, establishing clear goals and priorities is essential in providing the team with a sense of direction and purpose, aligning their efforts with organizational objectives. In our case, clear product vision and prioritized features enabled our team to focus on delivering value to customers, driving product success and customer satisfaction. It also allowed us to effectively frame our work within the constraints of a traditionally waterfall organization.
Fostering collaboration and communication is another critical best practice that significantly impacts the performance of agile teams. By promoting open and transparent communication channels, teams can share information, insights, and progress, enabling them to make informed decisions and adapt to changing circumstances effectively. At that same company, within the marketing operations team where regular communication and collaboration between team members in our team lead to the successful execution of marketing campaigns, driving customer engagement and business growth.
Encouraging continuous learning and improvement within the team cultivates a culture of innovation and adaptability, where team members actively seek opportunities to enhance their skills and explore new approaches. This can be exemplified in a research and development team where continuous learning and experimentation lead to breakthrough innovations and competitive advantages in the market. Innovation is the key to any company's success. By expounding these best practices, and understanding the potential gains, you will be well-positioned to have a lean, productive team.
Techniques for Transforming to a High-Performing Agile Team
Transforming a team into a high-performing agile team requires the implementation of specific techniques and strategies that promote collaboration, empowerment, and continuous improvement. I will touch on some here. But I think I will plan a detailed series of posts to delve further into it at a later date, as these techniques deserve some detailed explanation of practice. But let's continue at a high-level.
One technique involves implementing efficient roles and responsibilities, where clear role definitions and accountability frameworks are established, enabling team members to understand their contributions and areas of influence. This could involve team agreements and working contracts as well as general Agile education.
Two, fostering team collaboration and empowerment is essential in creating an environment where team members are encouraged to contribute their ideas, take ownership of their work, and collaborate seamlessly to achieve shared objectives. This may help increase customer engagement and brand visibility, contribute to successful releases beyond what is planned, innovations that propel a company forward in their market, among many other things.
Emphasizing an iterative approach for managing tasks is another technique that supports the transformation to a high-performing agile team. By breaking down work into manageable iterations and delivering value incrementally, teams can adapt to changing requirements, receive feedback, and continuously improve their products and processes. We should all aspire to build teams that follow iterative development cycles, allowing for regular feedback from stakeholders and end-users, leading to the refinement of product features and enhanced customer satisfaction.
Also, focusing on quality and self-organization and management skills is essential in ensuring that the team delivers high-quality outcomes while autonomously managing their work and processes. This can be exemplified in a digital transformation team where a focus on quality and self-organization leads to the successful implementation of digital solutions, driving operational efficiency and customer value.
This is a very short list of techniques for transforming a team to one of high-performance. Explore case studies when possible. I like the book "The Lean Machine" which tells the story of Harley Davidson's rise in lean manufacturing. Definitely worth a read!
Benefits of High-Performing Agile Teams
It should go without saying. But there are numerous benefits to having a lean team. It should be your goal as a Scrum Master, Team Leader or Coach or Product owner to strive to lean efficiency and high-performance.
Building high-performing agile teams yields a wide array of benefits that positively impact both the team and the organization as a whole. One of the significant benefits is increased productivity, where high-performing agile teams consistently deliver high-quality outcomes within stipulated time frames, enabling the organization to achieve its objectives efficiently.
At Cyber Financial Network, I was a small cog in a software development team that consistently met project milestones and delivered feature-rich applications, contributing to the organization's competitive edge and market leadership. We were able to build unbelievable things for the time with a tiny team including CRM systems that would rival Salesforce now and VOIP applications before VOIP was even being utilized. It took some time to get to that level. But with proper leadership it was easier than you would think.
Improved quality is a notable benefit of high-performing agile teams, as their collaborative and iterative approach results in the delivery of products and services that meet or exceed customer expectations. For instance, at my last position, we had a customer service team where the consistent delivery of high-quality support and solutions leads to increased national customer satisfaction and loyalty, driving business growth and profitability. Making that team lean and mean was the solution we needed to get our main client back on-board the program.
Enhanced adaptability is another significant benefit of high-performing agile teams, as they demonstrate the ability to respond to changing requirements, market dynamics, and customer needs effectively. By embracing change and continuously refining their products and processes, these teams position the organization for sustained success in dynamic and competitive environments. A lean and agile team that adapts to market trends and fast customer feedback and reacts quickly (with agility) to change, will lead to the timely launch of innovative products that capture market opportunities and drive revenue growth.
Increased innovation is a notable benefit of high-performing agile teams, as their collaborative and empowered approach fosters creativity, problem-solving, and the exploration of new ideas. At that same company I mentioned earlier, our research and development team had an incredible culture of innovation and experimentation that consistently lead to the development of breakthrough technologies and solutions, positioning the organization as an industry leader in content delivery and hardware/software delivery to our national clients.

Maintaining High-Performance
So, this lead the question "How do we keep it up?" and "How do we get even better?"
Addressing the challenges of maintaining productivity levels, fostering team engagement and collaboration, and establishing psychological safety are essential elements in maintaining high-performing agile teams.
One of the challenges in maintaining productivity levels is ensuring that the team remains focused and motivated, especially during periods of high workload or project complexity. Implementing strategies such as workload prioritization and regular team check-ins can help the team manage their tasks effectively and stay aligned with project goals. An example of this can be seen in an enabler team I lead that adopted agile practices to manage project scope and deliverables along with never-ending, bottleneck causing data requests, ensuring that the team's productivity remained consistent even during challenging project phases. This took a bit of time and experimentation - as well as a few early failures. But being persistent in constant improvement was key in resolving the impediment to consistent and constant value delivery.
Fostering team engagement and collaboration is crucial in maintaining the cohesiveness and effectiveness of a high-performing agile team. By creating a supportive and inclusive work environment where team members feel valued and empowered, organizations can enhance team engagement and collaboration, leading to improved communication and productivity.
Regular team-building activities and open communication channels foster a sense of camaraderie and collaboration, contributing to the team's sustained high performance. Become an expert in developing a fun and personally satisfying atmosphere for your entire team can show immediate returns on productivity.
In my opinion, establishing and maintaining psychological safety for success is essential in ensuring that team members feel comfortable taking risks, sharing their perspectives, and expressing their concerns without fear of retribution. There are many methods to create this culture within a team. I will explore some in detail in another post.
The key characteristics, strategies, roles, and responsibilities, impact of Scrum and SAFe frameworks, best practices, and techniques for transforming to a high-performing agile team have been explored. The benefits of building high-performing agile teams and the challenges of maintaining such teams have also been discussed. It is evident that high-performing agile teams are essential for organizational success, driving productivity, innovation, and customer satisfaction. Fostering a collaborative and empowering work environment is essential for the continuous success of high-performing agile teams.
